AI Project Stuck in Pilot: What Needs to Change?
A pilot can demonstrate a capability without proving that the complete workflow is ready for daily use.
Identify the blocked handoff
Write down what prevents the next real transaction: an unavailable data source, an integration dependency, an unassigned process owner, reviewer capacity or unclear acceptance criteria. Name an owner for each blocker.
Replace demo success with operating evidence
Measure successful completed tasks, exception rates, human correction time and time to resolve failures against the existing process. A polished demonstration is not a baseline for production performance.
Define a bounded next trial
Choose one workflow, a limited user group, explicit stop conditions and a review date. Separate changes that the vendor must make from internal process changes. If the use case cannot meet its criteria, document the reason instead of extending the pilot indefinitely.
What to prepare for a review
Bring a short workflow description, representative examples, available evidence and the outcome you expected. Start with anonymised examples; agree a secure method before sharing sensitive records.
